打造高绩效团队 摘要:进入20世纪～市场竞争日益激烈～现代企业更加强调发挥团队精神～建立团体意识～快速适应顾客需求。因此我们有必要在企业内部适时开展各种培训活动～以提升员工的绩效。本文将会一一介绍说明什么是团队～为什么团队会如此盛行～如何带领团队～怎么打造高绩效的团队。 关键字:团队,管理,高绩效 正文: 一、 什么是团队 (一)团队的定义 团队是由员工和管理层组成的一个共同体，该共同体合理利用每一个成员的知识和技能协同工作，解决问题，达到共同的目标。 (二)团队的构成要素 团队有几个重要的构成要素，总结为5 P。 1(目标(Purpose) 团队应该有一个既定的目标，为团队成员导航，知道要向何处去，没有目标这个团队就没有存在的价值。团队的目标必须跟组织的目标一致，此外还可以把大目标分成小目标具体分到各个团队成员身上，大家合力实现这个共同的目标。同时，目标还应该有效地向大众传播，让团队内外的成员都知道这些目标，有时甚至可以把目标贴在团队成员的办公桌上、会议室里，以此激励所有的人为这个目标去工作。 2(人(People) 人是构成团队最核心的力量。3个(包含3个)以上的人就可以构成团队。 目标是通过人员具体实现的，所以人员的选择是团队中非常重要的一个部分。在一个团队中可能需要有人出主意，有人定，有人实施，有人协调不同的人一起去工作，还有人去监督团队工作的进展，评价团队最终的贡献。不同的人通过分工来共同完成团队的目标，在人员选择方面要考虑人员的能力如何，技能是否互补，人员的经验如何。 3(团队的定位(Place) 团队的定位包含两层意思: (1):团队在企业中处于什么位置，由谁选择和决定团队的成员，团队最终应对谁负责，团队采取什么方式激励下属。 (2):作为成员在团队中扮演什么角色?是订计划还是具体实施或评估。 4(权限(Power) 团队当中领导人的权利大小跟团队的发展阶段相关，一般来说，团队越成熟领导者所拥有的权利相应越小，在团队发展的初期阶段领导权是相对比较集中。 团队权限关系的两个方面: (1)整个团队在组织中拥有什么样的决定权?比方说财务决定权、人事决定权、信息决定权。 (2)组织的基本特征。比方说组织的规模多大，团队的数量是否足够多，组织对于团队的授权有多大，它的业务是什么类型。 5.计划(Plan) 计划的两层面含义: (1)目标最终的实现，需要一系列具体的行动，可以把计划理解成目标the primary analysis of soil physical and chemical properties, such as pests, disinfection, pest control in advance. (3) category tree seedlings: a spindle should have a uniform distribution of main branches, branches, trunk diameter above 的意见和反映，这种做法越来越没有市场。今天员工的知识层次、学历、自己本身的素质，以及他们主张的个性张扬的程度都远远超出从前。面对这种情形领导者应该更多的吸收下属来参与目标制定的过程，即便是团队整体的目标。 定目标通常有三种途经: 第一种，自上而下，由上司定，定完后下属接受。 第二种，自下而上，下属定，定完后让领导批准。 第三种，双方共同制定。 无论是哪一种方法都必须通过沟通来达成共识，没有这个过程就谈不上可接受性。无论何种途径，心里应该有一个自己所希望的目标，然后象征性的征求一下下属的意见。 (4),(Realistic)——实际性 目标的实际性是指在现实的条件下是否可行、可操作。可能有两种情形，一方面领导者乐观的估计了当前的形势，低估了达成目标所需要的条件，这些条件包括人力资源、硬件条件、技术条件、系统信息的条件、团队的环境因素等，以至于下达了一个高于实际能力的指标。另外，可能花了大量的时间、资源，甚至人力成本，最后确定的目标根本没有多大的实际意义。 示例:一位餐厅的经理定的目标是:早餐时段的销售在上月早餐销售额的基础上提升15%。算一下知道，这可能是一个几千块钱的概念，如果把它换成利润是一个相当低的数字。但为完成这个目标的投入要花费多大,这个投入比起利润要更高。 团队目标的实际性要从两个方面看:第一，是不是高不可攀;第二，是否符合企业团队对于这个目标的投入产出期望值。 有时实际性需要团队领导衡量。因为有时可能领导说投入这么多钱，目的就是打败竞争对手，所以尽管获得的并不那么高，但打败竞争对手是主要目标。这种情形下的目标就是实际的。 (5),(Timed)——时限性 目标特性的时限性就是指目标是有时间限制的。没有时间限制的目标没有办法考核，或带来考核的不公。上下级之间对目标轻重缓急的认识程度完全不同，上司着急，但下面不知道。到头来上司可能暴跳如雷，而下属觉得委屈。这种没有明确时间限定的方式也会带来考核的不公正，伤害工作关系，伤害下属的工作热情。 五、团队精神的内涵 团队精神包含三个层面的内容: (1)团队的凝聚力 团队的凝聚力是针对团队和成员之间的关系而言的。团队精神表现为团队强烈的归属感和一体性，每个团队成员都能强烈感受到自己是团队当中的一分子，把个人工作和团队目标联系在一起，对团队表现出一种忠诚，对团队的业绩表现出一种荣誉感，对团队的成功表现出一种骄傲，对团队的困境表现出一种忧虑。 当个人目标和团队目标一致的时候，凝聚力才能更深刻地体现出来。 (2)团队合作的意识 团队合作意识指的是团队和团队成员表现为协作和共为一体的特点。团队成员间相互依存、同舟共济，互敬互重、礼貌谦逊;他们彼此宽容、尊重个性的差异;彼此间是一种信任的关系、待人真诚、遵守承诺;相互帮助、互相关怀，大家彼此共同提高;利益和成就共享、责任共担。 the primary analysis of soil physical and chemical properties, such as pests, disinfection, pest control in advance. (3) category tree seedlings: a spindle should have a uniform distribution of main branches, branches, trunk diameter above 良好的合作氛围是高绩效团队的基础，没有合作就谈不上最终很好的业绩。 (3)团队士气的高昂 这一点是从团队成员对团队事务的态度体现出来，表现为团队成员对团队事务的尽心尽力及全方位的投入。 六、有效地团队沟通 有人认为阻碍团队工作成绩的最大障碍就是缺乏有效的沟通，为什么有如此惊人的结论,有个调查结果: 团队管理者工作时间的20%—50%是在进行各种语言沟通，如果把文字沟通，包括各种报告和E-mail放进去，会高达64%;团队普通成员每小时有16分钟到46分钟是在进行沟通。 沟通之所以重要是因为沟通无所不在。沟通的内容包罗万象，开会、谈话、给下属做考核、谈判、甚至指导工作等等都是在进行沟通。 对于团队和企业来说，沟通是一个永远的问题，但遗憾的是相当多的团队中最大的隐患还是沟通。很多团队曾经做过调查:成员离职很重要的一条原因就是不良的对待和不良的沟通。其实无论大型的跨国企业，还是中型企业、新兴企业，尽管花了很多时间进行沟通训练，尽管不断强调沟通，甚至列为重要的企业文化，但永远没办法提高到完美的境界。尤其是跨部门的沟通问题更大。缺乏沟通这个桥梁，团队的任何建设，包括团队合作、凝聚力、培训、开会、定目标都将毫无意义。 不良沟通会给企业带来很多危害，包括人际关系、团队的士气、团队业绩都会受到伤害。好的沟通有助于团队的精神建设，会提升团队成员的士气。 有效的沟通要遵循以下几点原则: (1)双向互动的交流。好的沟通是双向的，绝不是你说我听，是一个互动的过程。 (2)取得一致的观点和行动。最后尽管意见有分歧，但可以达成共识。 (3)能提供准确的信息。 (4)获得正确的结果。 (5)双方的感受都是比较愉快的。尽管我可能不完全赞成你的意见，甚至保留了自己的意见，但谈话是建设性的，让人感到很舒服的。 七、如何提高团队合作 综合上面所说的六点，我们可以总结出应该在哪些方面提高团队合作，大致有七个方面: (一)认知统一，目标一致，集体行动 员工和管理层组成的一个利益共同体，团队成员拥有互补的知识和技能，他们协同工作，解决问题，达到共同的目标。团队不同于群体，团队是由于一个共同的目标而形成的，它的最终目的也是实现这个目标。与拥有相同目标的人一起，能更快速更容易的到达目的地，因为彼此能相互推动。 (二)、提高执行力 建立团队，进行合作并不难，难就难在建立一个成功的、高绩效的团队。高绩效的团队需要一个出色的领导，其个人品质和领导素质在建立团队和完成团队任务方面都起着不可或缺的作用。在团队工作中，管理者要建立合适的员工激励体制，鼓励下属工作;出击薄弱环节，对于队伍中工作能力稍差的员工要给与学习和提the primary analysis of soil physical and chemical properties, such as pests, disinfection, pest control in advance.
